Optimizing Transaction Monitoring for a European Bank

The Challenge

A large European retail and commercial bank was facing mounting pressure within its transaction monitoring operations. With approximately 30,000 alerts generated each month and a workforce of 500 analysts, the existing two-tier investigation model (Level 1 triage followed by Level 2 review) was creating significant inefficiencies.
Each alert required an average of 90 minutes to investigate, driven by hand-offs, duplicated effort, and rigid processes. Analysts were heavily reliant on customer outreach to resolve alerts, leading to poor customer experience and unnecessary delays. Escalations to the Level 3 SAR function were high- yet frequently rejected - creating further operational strain.
The result: rising costs, declining employee morale, poor customer satisfaction, and increasing friction between teams.

Our Approach

We re-imagined the end-to-end investigation model to remove friction, empower analysts, and improve decision quality.

  • Simplified Operating Model: Transitioned from a two-level review process to a single-touch investigation model, eliminating unnecessary hand-offs and duplication.

  • Smarter Use of Customer Contact: Shifted customer outreach to a later, evidence-based stage, ensuring contact was only initiated when genuinely required.

  • Investigation-Led Process Design: Replaced rigid workflows with a case-driven approach, allowing analysts to follow the natural progression of an investigation rather than forcing a one-size-fits-all methodology.

  • Enhanced Analyst Enablement: Delivered targeted guidance on typologies, investigative techniques, and decision-making, enabling more tailored and effective reviews.

  • Advanced Training & Capability Building: Up-skilled analysts, team leads, and QA teams in critical thinking, structured analytical techniques, and bias mitigation, significantly improving judgement and consistency.

  • Embedded Feedback & Governance: Introduced clear escalation and feedback loops to strengthen alignment across the full investigation lifecycle.

  • Pilot-Led Transformation: Implemented controlled pilot programs to validate changes, refine execution, and establish a sustainable Centre of Excellence to support long-term success.

The Impact

The transformation delivered immediate and measurable results:

  • 40% reduction in investigation time at Level 1

  • 50% reduction in customer contact rates, with no compromise to quality

  • Significant improvement in case quality and documentation

  • Reduction in SAR and QA rejection rates, driving better regulatory outcomes

  • 35% faster adoption compared to previous change initiatives

  • ~50% reduction in post-go-live change interventions, indicating stronger process stability

Beyond the metrics, the bank experienced a material uplift in employee engagement, improved cross-team collaboration, and a more scalable, future-ready financial crime operation.
